Workshop practice: from logo to lasting mark

Mike Kelly from Outpost Workshop demonstrates how a digital design can be transformed into a solid-brass branding iron and offers tips for achieving a cleaner, more consistent mark

A maker’s mark is a small detail, but it can carry a surprising amount of meaning. It signs the work without adding a label, records where it came from and, because the mark is burned into the timber itself, becomes part of the object rather than something attached to it.


At Outpost Workshop in Liverpool, Mike Kelly turns customers’ logos and artwork into made-to-order branding irons, machined from solid brass on a Haas CNC mill. Having produced around 10,000 branding irons and leather stamps, the main lesson has been that a clean result is decided long before the hot brass touches the wood. Artwork, scale, machining, heat and technique all have to work together.


Start with the mark, not the machine


The starting point can be a finished vector logo, but it doesn’t have to be. A clear image or even a good sketch is usually sufficient. What matters is recognising that a design, which looks excellent on a screen, isn’t automatically suitable for a heated tool.


Very fine lines can disappear into the grain, while narrow gaps may close up as heat spreads beyond the raised face of the stamp. Tiny lettering, delicate serifs and dense groups of detail therefore need particular attention. As the overall size becomes smaller, the artwork normally has to become simpler and bolder. Enlarging a stamp creates greater room for detail, but it also requires more even heating and pressure across the face.


Every design is checked before machining. Where necessary, lines are strengthened, spacing is opened and rough artwork is cleaned up or redrawn. The aim is not simply to reproduce every pixel, but rather to preserve the original design’s character in a form that will create a legible mark in real timber.

Once the artwork has been prepared, it’s converted into manufacturing geometry and mirrored so that the branded impression reads the correct way round. Toolpaths are then created in CAM software to remove the background and leave the design standing proud of the face. Cutter choice depends on both scale and level of detail: the tool must be small enough to reach the narrowest areas without sacrificing rigidity or creating unnecessary machining time.


This is a high-mix form of manufacturing. Almost every order is different, so the geometry, machining strategy and setup have to accommodate a new design each time. An industrial CNC machine provides accuracy and repeatability, but it can’t rescue unsuitable artwork; the preparation stage remains just as important

as the machining itself.


Brass is well suited to the job because it machines cleanly, carries fine detail and distributes heat effectively across the face. After machining, the head is cleaned and finished, then supplied either with a wooden handle for flame heating or with an electric heater. Flame heating is simple and portable, while an electric iron offers greater consistency for repeated work.


Heat, pressure & timber


A branding iron doesn’t behave like an ink stamp. The mark is created by a controlled reaction between heat and the timber, which means the material itself affects the result. Pale, close-grained wood generally reveals fine detail clearly; coarse, open-grained or resinous timber can produce a more varied impression. Even two boards of the same species may respond slightly differently.


The physical size of the head changes how it behaves. A small mark reaches working temperature quickly and concentrates pressure over a limited area. A larger head contains more brass and contacts more timber, so it therefore needs a steadier supply of heat and more even support. Simply enlarging a logo therefore not only changes its appearance, but also the way in which the tool must be heated and applied.


Preparation helps enormously. The branding area should be flat, clean and evenly sanded, and the mark should be applied to bare timber before oil, lacquer

or another finish. A test on an offcut from the same material is the quickest way to establish the required heat and contact time.


Heat, dwell time and pressure should be treated as connected variables. A pale mark may need a little more heat or a slightly longer dwell. A blurred mark, dark halo or scorched background usually indicates too much heat, too much time, movement during contact, or a combination of the three. Excessive force rarely improves the result; the important points are full contact and keeping the face square to the work. Place the iron deliberately, press straight down and avoid rocking it.


With flame heating, rotate the head so that it warms evenly rather than concentrating the flame on one area. An electric heater simplifies that part of the process, but the same principle still applies: begin with a test, change one variable at a time and allow the tool to recover between marks during repeated work.

Build repeatability into the process


For occasional pieces, a pencil centreline and a careful test may be sufficient. For repeated products, a simple locating jig removes much of the uncertainty.


Supporting the work properly, testing the iron at the beginning of a session and recording the setting and dwell time used for each timber species can

turn branding from a nervous final operation into a predictable part of production.


It’s also worth considering the maker’s mark while designing the piece, rather than after it’s been completed. Choose a reasonably flat area, allow enough room around the logo and make the mark before applying the final finish. A modest, well-positioned impression generally looks more deliberate than the largest mark

that can be fitted into the available space.


The most satisfying part of the process is the transition from digital to physical. A logo can arrive from anywhere in the world as an email attachment and leave the Liverpool workshop as a durable brass tool. When the artwork, machining and application are all correct, that tool can add a consistent signature in seconds – one that should remain with the work for its lifetime.
